It's the opposite. Kaguya was good up until OnK was published. It's not that Aka didn't learn from the failure of Kaguya because Kaguya failed only after OnK started.
OnK is like the accumulation of things he wanted to write while Kaguya is something that he needed to write. Kaguya failed because Aka lost time to properly think of something good to write about when he's also writing OnK.
OnK was good at first because it's interesting but he essentially doesn't plan any shit and just write what he wanted to write. That's why there's a lot of plot holes in the manga despite still having around 80 chapters. Ruby also doesn't have much appearances despite being the other protagonist of the story.
tldr, the reasons for Kaguya and OnK failing is different. Kaguya failed because Aka didn't have time to think about what to write (and probably because of divorce) and OnK failed because Aka is just writing whatever he likes, just like you said

I haven't read Kaguya at all but I did read IB, at this point I only keep reading this for Kana, Aka hasn't improved at writing edge at all, Aqua is supposed to be over 30yo when he died but sounds 12 when he goes edgy, this manga would be much better if it focused on the showbiz side

No payoff. Between Aka and Mengo they just weren't able to portray how X acting was better than Y acting and the character who got the most development was someone who was previously a one-off that doesn't even count as side cast until he returns and we see something come of it. Maybe the worst part of Oshi no Ko is the exposition too, and we spent an obscene amount of chapters on that.
The denouement was alright but it felt like we jumped through tons of unnecessary hoops to get to Aqua finding out about his father, except every reader knew that it was a misdirection and we didn't even get an arc before they came clean about it being a mistake.
Kana is my favourite character but Kanawank is right too. As mentioned, the team couldn't portray what was special about different acts so people were just saying Kana was great without any clear reason. Her plot in the arc is discovering that it's okay for her to stand out on stage but we just had the idol arc shortly before that where she decided with way less trouble that she would stand out on stage so like what the fuck.
A LOT of the problem with the stage arc is the fact that the manga became close to a fucking monthly manga during it because Aka was constantly on breaks. In a binge it's not actually very noticeable that it's super long, it's a 'major arc' but not at all over-long for what it is.
Kanawank was bad during it because having Akane turn into a rabid Kanafag did nothing for either Kana's character nor Akane's character, and it also had this weird effect of retroactively making Kana as good as or better of an actress than Akane when it had already been established the latter was significantly better in the present. Kana's baggage was that she had to find ways to deal with her insecurities and the truth that her prime in acting passed years ago, the play arc flipped that on its head and makes you wonder why she'd even bother being an idol at this point if she can start acting again.
It falls off hard after that girl almost gets bullied to suicide. Like it deviates too much from what made it interesting from that point and focuses too much on the boring shit.
