Not every studio is able to take risks.
I don't think KyoAni takes risks at all. They are just really careful about the stuff they adapt. Most of their recent stuff after dragon maid were made knowing that they owned the rights and can make more profit off them. Most people agree their recent output has been pretty safe. They aren't testing any waters with more difficult to get IPs cause they know it'll have to be a massive success for the studio to see any profit from it and allow them to keep their high quality work conditions consistent.

Hibike is in my Top 3 this decade desu. I honestly love it.
The studio was created by a rich person to make his waifu happy. So he paid for its establishment, and starting it from ground up in a region entirely not suitable for it (as anime industry was whole concentrated in Tokyo.)
The same guy also helped establish Production IG and owns big part of its shares, since was asked to by a friend in that company.
So the miracle is not how KyoAni became so independent, but how they established such high quality of production and direction.
As for why they went "independent", it was entirely practically reasons since they essentially were cucked by Kadokawa, which they realized after success of few of their shows and entirely felt robbed by after Nichijou. So they decided to make own titles, to to not pay others. They also established own merchandize departent early (which in turn lead to other major companies pretty much boycotting them) - not because it was something special, but because they could: in fact, they were copying Gainax (which was the first anime company to make own merch, video games etc. but got ruined by shit mismanagement of its leads).
Success of Chu2 proven to them the validity of strategy they choosen, and since then they work entirely independent - as it brings them way more money, then contract work does to any other studio. Nowadays, they also shifted their money revenue sources very heavily from Bd sales, to focus on merchandize/events (to sell merchandize) and last two years focus on cinema movies/ticket sales for cinema shows of their tv shows (veg and prescreening of others later).
Still, a good thing about them they are not "corporation" - theres no "management" to dictate them what to do. they can decide own projects freely and not always looking on profits - as the owner of studio just wants to have his waifu animator stay happy

It has a solid scifi plot mixed with mystery and slice of life elements. The anime was produced by Kyoani at its prime. If you take the broadcast order meme seriously and never process the events of the series chronologically (not to mention reading LNs to know what happens after Disappearance), it can be much harder to realize how much character development the story has, Haruhi herself being the best example.
Haruhi is nothing like the average LNs and their adaptations where the characters are really generic or at least one dimensional and the story quickly devolves into pure haremshit once the initial gimmick to pull in readers gets old, eventually ending with a trainwreck that leaves nobody satisfied.
Tanigawa actually stopped writing once he couldn't come up with more ideas for Haruhi; first a four year break before the latest two-parter in 2011, and then only few short stories after it. He could have kept going if he turned it into a shitty romance, but he didn't.

In the most superficial way possible. The characters being generic archetypes are explained by Hatuhi being a bored god, but that's as far as it goes. It's essentially the author breaking down the fourth wall to say "I am making a dumb SoL with dumb archetypical characyers purely for the fun of it". The characters go along with Haruhi's whims because she's a god and that's the entire extent of it. Haruhi will wipe out the world if they don't have a baseball episode and that surmounts to nothing more but an excuse yo have a dumb SoL baseball episode. It's all really superficial and doesn't play any strong narrative role outside disappearance and the loop that led to it. Her being a god is brought up a lot as a- important point but at the same time you could take out the fact and wouldn't lose much because most of the show is just them hanging out and doing school shit.

Some of my favourite shows are SoL. I don't even think haruhi is among the worst in the genre. What I'm saying is that the characters have no natural chemistry and fans are easily fooled by the supernatural aspect of it when it's nothing more than a plot device to justify boring archetypes being together when they have no reason to due to having no real personality or agency. It's an average SoL with with a scifi feel, nowhere near kyoani's best.

Even the baseball episode is there to showcase that despite Haruhi being unstable she starts growing, being able to quit, value more the social interaction and Kyon's opinion than whatever she's hellbent on. Applies for about any episode, really, except maybe the cricket one but then this one got a good development scene added in the BD.
It might sound pretentious but while you didn't notice or care about those developments, they're here, and the best examples are the episodes of the concert and the one where Kyon gets a heater
If the Haruhi the anime ended with Kyone and Haruhi kissing and ending up together it would no doubt be considered one of if not the greatest romance anime films of all time yet it gets blown the FUCK out by Your Name because unlike the guy who did Haruhi the person who did Your Name had balls. The story is filled to the brim with plot holes but it destoryed Haruhi. Absolutely demolished it.
The romance that happen between them is a lot more meaningful and organic than the generic end kiss. But it happens more in the later LNs.

Anime originals are a much bigger risk and thus require a lot more care and heart to go into them to make them work. The person working on them usually goes all in and risks their reputation.

Akira is the only exception, since Akira manga is BETTER than Akira anime - its just that good art and stotry wise, that even stellar movie does not live up to it (everyone should have a full A4 format Akira manga at his home library).
That aside, adaptations, especially manga adaptations are not a great things - for most part its just advertisements, though many titles are indeed great. But the issue is manga format itself is limiting to the creativity and content, because of how its published and editors and demands of magazines.
I.e. any serealized weekly manga, no exception, is shit because it cant be not shit because it has to hard fit into that format and run for years making weekly dozes of stretched out content. Monthly manga is better, but still limited by format.
In fact, best thing that happened to anime in recent years is that they started adapting Light Novels (and worse thing that they tried to start adapting visual novels). While most LNs are as trash as most manga if not worse - their format is much much better suited for anime medium, because they are not restricted by manga publishing limitations and can produce more coherent and complete stories.
Manga kind of outdated format for anime nowadays - novels (real or light) are better fit, and making original scripts is even better. The only good manga adaptations, are the ones that improve on it or reimagine completely transforming into different medium from scrap.
Also, just for sake of popularity/discussion - original shows, regardless of quality are unrivaled.

If that's the case then they probably shouldn't be made at all. Anime studios should aim to produce good anime as effectively as possible. An endeavour with higher risk is both stupid and unnecessary when the exact same results can be achieved through adaptations. Just publish your story first. In most cases initial anime originals are pointless.

Adaptations are an easier bet because if the LN or manga is popular there will be guaranteed sales and fans. They almost never translate well and it’s almost never a complete package as a story. It will leave the audience dry or force itself to end in an abrupt way. Anime originals will always be MUCH better but more risky to make.

originals are not "better". In fact, in most cases they are complete shit because made by people with no talent for writing/directing, amateurs.
its just that good originals, can be much more impactful than adaptations if successful. Another benefit of originals, is that usually their creation includes creativity of whole group of people working on them instead of just author and can implement all the ideas, stories and visuals people who make anime envision when making it.
the "original" show this season is Egao no Daika - a good concept ruined by inability to write good script. Meanwhile, KyoAni does not do "originals" practically, but every their "adaptation" is pretty much original standalone work in a way they are made.
TV series have advantage, that writing for their episodes is approached proffessionally - whole team of writers brainstorming and conceptualizing episodes and scenes, different writers pitching concepts for episodes etc. Anime is sadly not that far, and mostly "originals" are just based on some loose idea director had and script written by one hired writer like Hanada, Yoshida or Okada.
But originals have advantage of viewers not actually knowing what happens next when they air - which is huge.

Most of its episodes are unnecessary and plain weak, the show litterally would be better if they just included 3rd episode and the few last ones - every episode about character that was not Madoka/Homura was complete unnecessary waste and ruined the pacing and story of the series - not that there is much story to begin with, and the show rushes through it exclusively in last eps - of which episode 10 you mentioned, is only actually good one because it was animated by fuckign UMETSU, and without him they coudnt even made climatic finale as good and not feel meh in comparison.

Both Sakura and Sailor Moon is times better than Madoka in every single aspect. CLAMP is amazingly more talanted and deep writers than Urobuchi would ever be, and Sailor Moon by all its episodic monsters had amazing story, much more serious, intricated and even grim than Madoka.

That’s a trick scene and they even made those look way better later one. The first airing was very much underfunded and they had to make duo with the time they had and money. It’s a lot more clean in modern versions and Yea Forums even made a version of Madoka that takes the best scenes from the movies and inserts them where they’d go in the anime. It all comes together and turns out to be great.

I love the detail and you require it for the art to look the way it does and be expressive. That's far from the only reason why I posted it though, Akira is detailed but it doesn't look very good. Look at the art. I really like the stylisation Evergarden has, those unique elegant swirls in the blocks of shading looks absolutely gorgeous. The fact that it conveys depth with CEL shading too is great.

Other studios aren't Kyoani. A KA Bunko LN will get a premium quality adaptation but the novel wont get as much publicity as it would've had form other publishers like Kusokawa. Kyoani cant even afford to put the VE LN in regular stores.(that's why you need to help them, give them your money) If your average studio tried this the LN wouldn't get publicity or decent production values. Authors have some incentive to have their work published by Kyoani but with other studios there would be none.

Hyouka was a masterstroke he just can't seem to repeat and even then I remember very well who the enshutsu for some of my favorite episodes was - Ishidate.
Takemoto is the guy you want directing Acton and Mech shows, which is what Kyoani should be doing. Maid Dragon and TSR had the best action. Complaints about Kyoani's action are typically aimed at Ishidate's works like Evergarden and Kyoukai as people don't like the style.
