The biggest issue is rigging. You can't just slap on a model from a different game and hope it just works out. Depending on the game, even model swaps of two characters from the same game might not work properly if the devs gave them different skeletons.

Eh. People have made an awesome job with model replacers in Sekiro. Just about anyone in can be played in that game, even CJ from San Andreas. Its just a matter of how easy it is to import models as wel as how optimized the game is, which NIer Automata is not.
