Most vns take way too long to get to the point and feel more like the author jerking themselves off rather than getting to what everyone came to it for in the first place or they're just cheesy porn.

Look at Little Busters. Rin is essentially the canon waifu, but all the other waifus get routes that satisfy their fans despite not playing a significant role in the True Ending. Don't force a waifu onto the player after offering some choices like Sunrider (rip) since it'll just piss people off and make them not want to bother. Essentially, make the choices matter to some degree or don't make choices at all.

Have a good balance of a long enough intro to get people interested in the world, but not so long they get bored before they commit to a girl.
If you're going to have multiple girls, have a unlockable harem ending. If writing a harem ending doesn't seem realistic with sensible characters, read the Rokujouma LNs to see how it can be done in a reasonable way that respects each girls agency while developing valid reasons why such a unusual and unorthodox relationship would develop.

It was Ace Attorney if you count it, and then it was probably the fan-translation version of Steins;Gate probably back before even the anime had come out. Then there was stuff like Ever17 and Symphonic Rain and what have you.

Then at some point I realized that the English translations were really crummy for such a writing-focused medium and learned Japanese. Best choice I've made in a while, gave me much-needed sense of self-improvement and a goal to strive toward and reignited my waning interest towards VNs.

In the mid-2000s there was a column on the main Something Awful site where a guy would semi-ironically review a eroge VN every week. I started reading it for a laugh but before long I'd started downloading the games and fapping to them. I think I'm Gonna Nurse You 2 was the first one I tried, since it sounded entertaining.

It's inferior to the original style and the characters all look generic, but whatever, the art's clean and well done. I could see the appeal. Family Project there looks like some shit from teenage weebs on deviantart, it blows my mind to think someone paid for that.

I believe it was Fate. That or G-Senjou no Maou which I still think is better than Sharin no Kuni

Those kind of games rarely have proper story. They're too mechanics focused and rely on random generation and intricate mechanics to kinda create emergent stories. There is a lot of roguelike-esque games like that but none of them are story focused.

Liberation Day takes place after Mask of Arcadius so you should play Mask of Arcadius first if you want story context. they make fun turn-based strategy games too so its not just a visual novel.

Academy is more of a spin off although you can take it as an event that happened before Mask of Arcadius because its before the protagonist became a star-ship captain and in Academy he references that he wants to be a star-ship captain.

If you want general life sim check out Academagia which is a mix between story and mechanics focused.
If you want something with cute girls try little which romanesque which is a raising sim but light on the mechanics and pretty much a story VN.
If you want deep mechanics and emergent story with some scripted stuff try Elona which is a roguelike.
