Good characters mostly. It's make or break. Even if DR's plot is a complete mess, people still like the series because of the characters. If you're going to pull a twist, just don't make it a cop-out.

I think ideally the meta-narrative or whatever you want to call it shouldn't be unrelated/only tangentially related to the actual events that take place throughout the game. In shit like DR their last act twists without fail were all minimally set up and it left me largely disinterested with what was going on as a result.
Grounded characters are also a bonus; a gimmick will never be able to replace genuinely interesting character. Also, the notion that a character that can survive to the end is only interesting in optional side content should be thrown out the window - if you keep them alive, give them some inner conflict to overcome/relation to the overall plot or bump them off.
I'm also an advocate for keep the twist simple: (to the point where I even played around with the idea of essentially having the initial set-up for the game be true with no actual tricks and all the out-there 'mysteries' are essentially presented as a combination of the main cast's paranoia, but in reality that may just come off as lame.)

Just when you think you're done with the previous floors, you're able to revisit the first floor and check the camera footage to see characters doing weird shit. If you play it off as "oh btw, if you had actually trusted each other as much as you said, this wouldn't have been an issue" it could be a great gut punch.
