Just make it an inverse Smash used to represent a bunch of Western IPs with some Japanese IPs in the mix. No gimmicky special meter gameplay, a cohesive artstyle that manages to make all of the characters fit, and don't get a B team studio to make it.

Just remove the only-super-can-kill mechanic, or at least offer some more traditional modes like health bars or smash knock outside & percentages

Why?
There is potential for a great game behind this idea. Just because the first game was terrible does not mean the idea should not be revisited in the future.

I'm not sure it could ever compete directly with Smash due to the size and scope of its roster. I'd hope for All Stars to take a different approach and do something different, maybe a 3D fighter like Power Stone or PSP Dissidia.

A lot of the IPs already in like Twisted Metal and Naught Dog platformers are western plus Infamous, God of War, and Littlebigplanet. Just because Sakurai has a terrible taste in JRPGs doesn't mean Sony's smash clone has to go the same route with using a single character archetype. Although, I doubt Sony could get someone competent enough to make anything halfway decent.

I just don't see anyone wanting a platform fighter choosing anything but Smash. Why would you? It already has a bunch of characters from classic PS games like Cloud and Snake. Smash isn't restricted to being Nintendo fighters anymore, it's taking reps from everywhere. If Sony wants their series to be anything more than just a Smash clone for people without a Switch they'll need to try something different like I mentioned.

You'd still see people complaining about no Crash. Also if the gameplay is still the same then it would still fail.

The art style needs work. The presentation too.

Stage mashups seemed like a lazy way to avoid making more stages. They were terrible

Redo PaRappa and Spike's models because holy fuck do they look bad.

Too many forgettable characters. Barely anyone remembers Fat Princess, Buzz announcer would suck, Heavenly Sword didn't do well. Blasto would be legit 11/10 but they couldn't do it without Phil (and shouldn't get an imitator to replace him). They should stick to their big mascots (some of them included already) like Sackboy, Ratchet, Jak, Crash, Spyro, old Lara, Spike, Patapon, Sir Dan Knack. It's really strange to mix together violent mature characters with realistic artstyles alongside the memorable classics.

Nathan Drake, Kratos and Cole looked awful next to Sackboy and Parappa. It looked like they ripped models directly from their original games and just squashed them down. At least Smash has a consistent visual style.

Smash has snake and bayonetta in it though. I think it just comes down to with art direction which PSAS had none of.

Anyway, and as we already know, if the purpose of PS-Allstars was to gather PS characters in one fighting spot, then Big Daddy's inclusion, especially since he was in the first trailer, was an immediate red flag.

Smash has a consistent art style and adapts characters to fit in. All Stars tried to have realistic lighting/shading on Nathan and Cole while stood in the onion dojo next to Sly and Ratchet.

Exactly. Some nobody studio made PSAS and it lacked any of the polish and refinements Smash has.

Don't try to get as many characters as Smash, that's impossible. Instead, remove the supers, make it so all characters fit visually, and make great combos.
Also, put in real gaming icons. Big Daddy and Fat Princess are not. Crash, Spyro, Baldur and Joel from TLOU are.

Make it a traditional 1v1 or a tag 2v2 fighting game, the final boss is the ps2 disc error screen.
