The arcade Alien vs Predator game did it with the Chrystalis, Razor Claw, and Power Loader bosses. Hell during the final stage you fight two of each at once at different points AND the Alien Queen summons the former two as backup.

I don't think I've played a game where a boss is degraded to common fodder, but I know some games where bosses get downgraded to minibosses later on.

In fiction, 99% of the time, everything goes according to plan for the villain...until the very last second, where they are defeated once and for all.
Seriously, usually the villain is completely successful up until the very end. Seeing a villain fall earlier in the game felt like a breath of fresh air.
