Nekomaru is obvious, but seeing that happen is what pushed Hiyoko back from the edge of redemption. Seeing Akane's stupidity almost get Nekomaru killed reinforces her fear that making friends and trusting people is just going to hurt her because they're unreliable and do stupid shit. Hiyoko gets killed because she's so afraid to trust anyone that she isolates herself even further during the quarantine, she's ashamed to admit she couldn't remember what Mahiru had taught her and isn't about to let any of the clowns left in her group take Mahiru's place in any capacity.
I blame her for Nekomaru but not Gundham because Gundham came up with the plot on his own and got caught because his plan was too risky, Nekomaru having the robot body that made him the ideal target was entirely Akane's fault.

Ultra Despair Girls has the most consistently good character writing in the series and plenty of mystery/intrigue playing out in the story. It does a fantastic job of building atmosphere with its aesthetic and all of the worldbuilding you get through seeing and reading about The Tragedy and the horrible shit that ordinary people have suffered through. Toko and Komaru have a great dynamic as protagonists, Toko starts out much stronger than she was by the end of DR1 and gets even better, while Komaru grows into a heroine well without letting the awful things she has to see and do break her.
The main trilogy is more afraid to show suffering and despair than UDG is, it's easily the most genuinely upsetting game I've played. Even so, it keeps the series' idealistic core through all the bleakness and lets the characters who've worked for it find their happiness.
TL;DR it's a Danganronpa game with a great story, style and cast, the gameplay is fine but you never played it for that in the first place.

The darkest part of DR1 is probably the end of the 1st Trial and its aftermath, with Leon's excellently brutal execution and Makoto being the most shaken (and having the most of a character) he ever gets.
DR2 steps it up pretty well throughout since Hajime is a more cynical protagonist who the plot more directly affects on several occasions, and gets very dark in the last Trial detailing the atrocities and mutilations that Ultimate Despair inflicted on themselves and the world, on top of the crisis of identity and existential dread that the survivors suffer.
After making your way through the ruined streets of Towa City littered with corpses and having your hopes of escape dashed by witnessing the violent death of your ally, the very first antagonist of UDG proudly presents you with a mountain of bodies he's killed himself before beating his own arm bloody and bruised to stop it from trembling with the terror he's feeling from facing more adults, because he can't show weakness as the Leader or he'll be abandoned and hated again.
"Afraid to show" might not have been the right phrasing, but it's still accurate to say the main games tell you about tragedy while UDG shows it.

I really love the DR3 anime and it's good, even rewatched it recently. It's just that it mishandles two things egregiously.
1) Junko's plot conveniences. DR series has always been unbelievable in how one high school girl manages to plunge the world in despair. Even with that in mind you could still believably write her to have done that. But the DR3 anime shows that everyone around Junko must have been plain stupid for her shenanigans to go unfoiled.
She has a brainwashed military sister who kills everyone in her way because reasons, Ryota doesn't tell anyone about Junko because reasons, Junko clearly acts like an evil mastermind and not a charismatic fashion high girl so how could anyone see she's up to no good, the 78th class doesn't alert anyone else when they go the school basement for reasons, all of the 78th class go at the same time to the school basement for reasons, Kamukura goes along with her plans because reasons, Nagito cornering Junko but then Kamukura showing up because reasons, etcetera.
2) How the 78th class got converted to Junko's side. I assume because it's an anime they didn't have enough time to show each despair breakdown in detail and went with a lazy brainwash video in turn. I don't think anyone would have had a problem if the brainwash video was used on the masses but the 78th class should have been molded by Junko herself.

They way Makoto spoke about it, it sounded a lot more like cult-mentality "brainwashing" than "literally hypnotized by magic bullshit." Everyone in the DR2 cast had obvious flaws or circumstances that Junko could have exploited to twist them toward despair, and when Makoto said things like "you ended up like that because of the time you spent with HER at Hope's Peak" there was an obvious implication that she was personally involved, not that she just decided to lure them into a trap one day.
Danganronpa Zero had portrayed things similarly; Junko and Mukuro personally worked on important targets in her plots, while others were "brainwashed" by conventional torture and fucked-up conditioning like being forced to watch the video of the Student Council's killing game over and over. They weren't literally mind-controlled, they were desensitized to violence and had feelings of hate and betrayal instilled in them. It's indoctrination of despair.
The root of the problem is that despite her reputation and alleged talent we hardly ever see Junko properly fucking with people even while other character like Nagito and Monaca do it expertly.
