One thing I always thought was interesting was all the sociopolitical details of each village, like no one in the sand village has a last name, the hidden mist is driven primarily by violence and secrecy, etc.

Not factoring in that hokage's are also godwizards, unlike our ruling class. Naruto in particular is absurd, he can buttfuck any adversity that comes to the village, probably stop a flood with his earth powers or use his infinite chakra infusion bullshit to make food grow.
Konohagakure ain't free, the leaves of the village have got to be littered with the blood of those with the will of fire. Madara Uchiha aka Madlad 'Jew'chiha ain't my hokage. Senju and woodstyle, not uchiha and sharingan okay? Praise Hagoromo!
The village is still secretly being run by the Uchiha. Madara is still alive whether you choose to believe that, is entirely up to you.

It's his hair. Everyone thinks he is so powerful because of his eyes, but he actually stores his power in his hair. Pretty clever if you think about it.

They had fuedal lords that they ultimately served. They trained and used child soldiers. It was a clan-based honor society that expanded into a more cosmopolitan and nation-like structure. They had elements of capitalism and fuedalism. Early modern era basically.

Now you are talking. I'll try sending him to your way then. I've always admired Madara's hair. It seemed so impractical and a potential weak point during battle, but I couldn't picture him without his hair. It just belongs there. He wouldn't be the same without it.
Yeah, there is some thought put in to make them distinct, whether that just sort of came about when he made them 'these sort of people' or not. Like how:
- Konoha is the only village that masturbates over clans and eugenics
- Sand is based on direct relationships. It has bloodlines, but most people don't know about them. Fame is passed by being student or son of this/that person, but it doesn't go much futher than that, Gaara didn't know he is from a clan until he was a kage.
- It's strongly implied that Mist used to have clans, but something happened to break the clan system up, since Hozuki are all mizukage until the third, and then disappear. The one Kaguya and one Hozuki we get are all rogues, and Kisame comments that his clan has 'been already forgotten by the Mist'.
- Cloud has clans, but they're almost never named. It's still clear that the Raikage's family is just a clan, but it's not as much of a big deal that they are.
- Stone had clans in the past, but by now they're so integrated into the hardline military structure of the village that they don't really get any political power, even if they were to get uppity. It doesn't help that Konoha targeted their clans in the war.
So it turns out that Neji's entire monologue about being an ubermensch versus training hard is entirely limited to the environment he was brought up in, and Lee would be a completely fine shinobi accepted without issues in any other village. Who would have thunk.
Oh please do! Every day without a Madara bf is torture. I never liked men with long hair but Madara just refined my tastes completely. Longer hair is hard to care for though, and considering how beautiful and fluffy Madara's locks are, he must dedicate a great amount of time to keep it that way. Washing and brushing, several hours a day. Wonderful. Nobody dares to pull his hair during battle, because that is a guaranteed death sentence
