I watched it first and read it later, but I don't think it really matters besides your personal preference. The only thing that is certain is that they both deserve your attention, so don't skip either one.

The anime is a very faithful adaptation, but you should read it all anyway for tkmiz' artwork which the show couldn't fully do justice.

Watch first then read from the beginning while listening to the OST. The anime's soundtrack really made the mood in the anime in my opinion.

The soundtrack is really great. For some time, I was so obsessed with the main theme I even recreated the instrumental part that wasn't included in the OST, just so I could listen to it.
personally i hated the anime and loved the manga but you should definitely at least try both
I first watched the manga and just loved it. Like a year later I read the manga and fell in love all over again, the art is stunningly beautiful. Decided to rewatch the anime after that and I was kind of disappointed. It's a good adaptation, great music does pretty much everything right and you still get that nice feel from the story and characters. But it's just not the same without the mangas artstyle.
also the sound dessing is fucking great
I'd have to say the studio did as much justice as they could, it wasn't quite as disappointing as MiA's adaptation and nowhere even near the utter hackjob on Golden Kamui. Interesting how the only times White Fox doesn't completely drop the ball is when they're adapting something really soft and gentle in tone.
Yeah, when I watch it in the dark with headphones on, it feels almost like being there.
Also maybe this seems stupid but watch the anime so that you can at least hear the main character's voices. It really helped immerse me when I read the rest of the manga knowing how they would sound like in their dialogue.
Don't skip the anime and don't skip the ending of the manga. The first part of the manga you do what the hell you want with.

Most important post, the sound design adds a LOT to the atmosphere, and the pacing of the anime improves (and detracts from) certain scenes.

The pacing was odd and followed manga's own flawed pacing when Tsukishi had to hasten production. There are 5 EPs of set-up, a few of Ozen, cozy filler for 3rd layer.
Only since the 4th layer pacing will be stable - but nope, anime ends.
At least we will know if anime does justice to the Bon's arc movie.
