We all know that the Fate route has problems but for newbies it's a great entry. We've just seen/heard all the exposition 1000 times now and so we're more critical about it 15 years later. If you think about the route from a newbie's perspective (few have had the privilege of doing this) it's a pretty good route because it does a good job of doing both:
explaining Saber and her struggle
explaining the dynamics of the world
The only issue is that they could have done more of the former in expense of the latter, but for it being the first route intended to be played they couldn't afford that.
If they re-did the Fate route it would probably have a lot of added stuff about her history at the beginning, like a whole 4-5 episodes of basically what is covered in Garden of Avalon. If they did this it would be hugely successful, because people like a lot of those characters now. It would be easy money and I could see them actually doing this, because the plot is already pretty much written and there isn't really enough story in GoA alone, so they'd probably tack it onto the adaptation of Fate in lew of the exposition of the world dynamics.

I'd genuinely be for alternate interpretations of FSN, and I do kind of like the idea of a "what if we stuck with Rin after the prologue?" premise, but Shirou is a very important part of this franchise. I don't know how anyone can complain about him, when we've got three times as many Sabers floating around.
And granted, I'm mostly for alternate interpretations because I just love these characters, and I know damn well we'll never get a proper sequel, so the best we can hope for is what basically would amount to "what if?" fanfiction.

Well Shirou is important so it would be actually interesting to see what if scenario when he died in the fire years ago, Archer would not exist too. And Rin pulling out Saber as her servant would be just pleasing to the eyes, maybe once Lancer would not be killed off and stayed to the end.Or make Rin get Gilgamesh.
Only problem is that for most FSN fans Saber and Rin are Shirou/Archer property so they just don't want to see them getting paired with someone else than him.
Rin and Gilgamesh have great compatibility and would probably win the war. This is assuming Kirei doesn't have him too, obviously.

Interview for UBW was clear on this regard, and it would not really work. Fate route is primarily introduction into overal the plot without telling anything important. It would be huge downhill, if you went with that after HF. Only way would be heavy rewrite Fate route into something completely new.

Narrative wise they've shown they don't really care by doing F/Z then skipping Fate, despite Fate fleshing out Saber and Shirou and serving as a prelude to UBW, and money wise all three routes would make a lot more money than a spinoff (excluding gacha)

There is pretty strong connection between UBW and Zero anime, that move key elements of Fate route into one or other. Yeah, not exactly as Fate route itself, but for matter of going from Zero to UBW it works. Only what is really lost is the element of Saber being main heroine.

Any usual producer would be interested in doing something new that surprise people. UBW was factually the shortest route, because it didn't have to establish every little rule of the Grail War. That was half of Fate's job. We've reached a point now though where we have half a dozen weird spin off Grail War adaptations.

Imagine seeing Kirei essentially killing assassin and pummelling Shirou, then in the fate route Shirou basically stabs him and he's done. Sure he used Avalon, but Kirei basically stood still.

It's about their characters though, I don't see why you think people knowing Saber's identity makes Shirou's dreams about her any less interesting. it might spoil the initial surprise of finding out who she is, but it doesn't ruin anything that comes afterwards.
Most, if not even more of Saber's backstory has been delved into in various adaptations over the years. It sounds to me more like you'd want a Garden of Avalon anime.
It's not about finding out about Saber's backstory, it's about how it plays into the story, Shirou's character and his relationship with Saber, as well as his own motivations.

The fight against Kirei breaks down completely after HF, and Shirou has already interacted with the mud already in the HF movies. Don't know if it happens more times, but it very well could. I never said everything has to be an epic fight.
