A big problem these days is that characters are played to closely to their archetype. A tsundere, for popular example, will usually just put too much focus on being a tsundere and less to no on WHY they're a tsundere. They just exist to check off a box of character types that are popular. This is especially bad when they're just a violent little shit on top of that.

Also, and this is gonna sound contradictory, tone down the wish fulfillment just a skosh. Not a lot. It's a harem anime it's inherently a wish fulfillment genre and there's nothing wrong with that but a big problem, especially these days, is that the girls almost always get completely overshadowed to the point of near uselessness. One of the girls can be a supposedly ultra badass lady knight or whatever but how many times have we seen this kind of girl just be completely useless so the MC can just bullshit his way to a win. Again, not saying don't have the MC be ultra badass but don't make it for no reason, you just make the characters all lamer that when no one has to work or learn or put in any effort beyond plot hax. You actually make the hero a lot cooler when you don't make the girls jobbers, because if they're awesome he's awesome.

Somehow all girls are best girl.
Obviously each girl has their own appeal that pulls an user/MC one way or another, but still all of them are good and viable on their own.

it's easier to take the lowest common denominator MC as your self insert, and keep the interesting male characters with different personalities in a different genre. having a subdued MC lets the girls act more confident/dominant which lets their personalities shine

And girls in love don't act like girls that are just in a club. I prefer ensembles but I acknowledge they're hard to pull off.

- good MC. Nobody wants to read harem with a worthless dweeb. If the guy kicks ass, is romantically proactive, or charismatic all aroud, then you won't be surprised he's got multiple girl over him.
- girls have their own personalities, reasons to like the MC, and all get a fair amount of screen time. They need to be more than moe archetypes. Also, the "worst" girl still needs to be likable. How many series have that one girl absolutely no one like except for a small dedicated fanbase and it ends up poisoning the well everytime.
- harem end ideally. If there's a main girl, and the others are just filler then the whole thing is worthless. In that case, focus the series on the main relationship completely and get rid of the third wheels, don't mke a harem show.

Just saying ehhhh accounts for probably half of his dialogue, unless the last 3-4 episodes I didn't bother with really changes it up.

having the fanservice scene make at least some legitimate amount of sense
doing something that deviates from the norm in harem anime or doing a trope very well (monster musume deviating from the norm or DxD taking the tropes and just having fun with them and making sure the audience knows the show is aware of what it is and what its doing)
those are just a few things that differentiate good harem anime from bad ones

Each girl has to not only be different enough from each other, but their relationship with the MC has to be different too. If the MC has a scene with girl X instead of Girl Y, audiences should be able to anticipate what's going to happen.

Keep the relationships ambiguous. Teasing a will they/won't they scenario over the audiences head is NOT keeping it ambiguous, though. You have to actually come up with interesting things for the characters to do while they ignore their future together.

Just as a true tradgedy is great people trying their hardest and failing, True comedy is about terrible people making every wrong decision and still coming out on top.
In addition, just as God will come down from the machine to save the Tragic hero at the last minute so audiences won't be sad, the inverse can happen in comedies. Everything works out in the end between the MC and whichever girl he had a hillarious misunderstanding with.... And then a pair of little girl panties slips out of his jacketsleeve and the enetire ensemble cast tries to kill him.

Considering there aren't really any examples of a yuri harem in anime it doesn't help much.

MC and girls with a personality is nice but that should be a given if you want a decent series, you also have to develop the characters or make their interactions feel natural, have a somewhat interesting or fun plot if the series leans more on that side, good or at least decent jokes if is a comedy series, also don't repeat the same jokes. Fanservice is not necessary but if is there then it should be just a side thing and not a main focus, that is what doujins and hentai are for. Being self-aware is not enough or else you end up with shit like DxD, Shinmai and hell even Isekai series have bland MCs having sex with girls now just for the sake of being "different" or "self-aware"

All are valid, but these are the two that really get me. Side relationships and group dynamics outside of just the MC. This is what killed Trails of Cold Steel to me, almost the entirety of the cast is there to prop Rean up and there's such little interaction of the core characters out of it. It was such a lazy and poorly executed harem. Jitsu wa was a masterstroke in having all the characters be connected to the MC, but having real relationships and plenty of time devoted to them outside of him, like glasses dude and the childhood friend, vampire and ayylien, Akarin and the delinquent dude, etc.
