In the novel he's just happy and gets the idea to give the Azoth dagger to Rin on a whim, which just makes his chubby bigger.

Embarrassing.

It also only kills him because Avalon is such an asspull that it gives Shirou super speed for some reason.

Everyone knows that only Heaven's Feel fleshes his character out properly, before he's just a typical antagonist in Fate and a literally who in UBW.

Quite the opposite. If you read Heaven's Feel before none of the other routes, Kirei's character would make even less sense. Hell, Shirou seeing Kirei there in the final battle suddenly would normally surprise Shirou, if not for the fact Shirou at that point is completely filled with adrenaline and the need to save Sakura. If it weren't for that, Shirou would stop, question Kirei, spend pages monologuing why he's there, etc.
Throughout HF it's made clear to the reader that Kirei has given up on life and everything itself, but that only works so well BECAUSE we know for a fact he fails in the previous 2 routes.

Well yeah, all of the previous routes have basic information that you're expected to learn before progressing, that's why HF is the last.

But I disagree with this:

When Shirou goes to the Church to ask him about Kiritsugu, they spent like half an hour (that the movie of course condensed to like a minute or so, but that's to be expected I guess) during which Kotomine literally spells it out to Shirou that he's empty and doesn't get pleasure from anything. He also touches on Angry Manjew a bit. Not to mention that you get the flashback with his wife and generally Kirei feeling like an asshole about himself.

And they do talk about Kirei's motivations right before the talk. He literally admits that he only gets pleasure from suffering, that he's the reverse of Shirou, and that it could be that he's envious of others (Kiritsugu) not being defective, in case you somehow weren't paying attention in Fate and UBW.
