I think it can easily evolve into romance over time, but the tone is very light and fluffy so I doubt it'd ever tackle the issue of them getting married or even going any further than a kiss. I feel like an expected ending could be the two of them living together in Tokyo since Koyuki wants to go to university and Konatsu said she might go back there after graduation. Of course that would mean they'd have to be apart for a year once Koyuki graduates and Konatsu still has her senior year left.

The thing is I never got a sense that either of them had a 'need' for romance derived from the other person. Even in an ultimately futile yuribait like Hibike, you could get some sort of romantic tension, if not from their physical intimacy then their intense fascination with one or more aspects of each other's personality.

I never got this feeling from the relationship between Konatsu and Koyuki. Everything that Konatsu and Koyuki want from each other rises up to the typical things friends provide for each other.

I get you, but on the other hand their connection so far has focused on easing each other's loneliness and lately it was about getting Koyuki to start acting more like her true self. The idea of the "girl" (like any other identity) has a lot of layers - physical, mental, psychological, social, cultural, historical.
A mtf fulfills literally only one of those - mental, and that's self-proclaimed most of the time. She's the kind of 'gentle but unnerving' mentally unstable character I can't really say I've seen in anime very much, if ever honestly, and I love it. She comes off as so kind and welcoming but she's completely fucked because its an almost oppressive nice-ness.

Her take on love is a weirdly close analogue to God's love, theologically. "Loving everyone equally" is a pretty terrifying thing when you put it into practice.
But yeah Auntie pulled off the oppressive aura really well, she felt larger than life while having no powers, no influence, really not even many powerful friends, any random dude could kill her with no real retribution if they wanted. It's just an absolutely overwhelming force of personality, it's charisma done right. And it's good too because she's essentially the only relevant adult character and I think that drove home the point that Satou was basically a kid playing at being serious, not really ready for the big leagues but forced to step and fail anyway.

It's truly tragic that its something of a righteous comeuppance, as well. The ending probably wouldn't be anywhere near as impactful, on myself at least, if it were a good end, but the constant ponderings on what could have been will always leave one yearning for something more.
I almost hope the manga goes for a happier end, but I'm expecting that it'll just end the same as the anime- which is fine from a thematic standpoint since it wouldn't be quite the same without it, but a man can dream.
