MCU writers ran out of story right between Infinity War and Endgame and it's been fanservice fanservice fanservice ever since then. No Way Home is peak fanservice, pulling the most popular franchise character in the world from every franchise. Think of it like how phase 1 built up Loki as the villain for Avengers but after that we learned the real big bad was Thanos.

The hype build up back in 2008 2012 was seeing more than 5 superheros on the screen at the same time after most of them had a solo film. The build up was not for the villain. After the first Avengers, there was like 2 minutes of hype as we wondered who they'd be fighting, then he pops up in the after credits. Then there was that neat period where everyone became comic book nerds just reading the wikis of possible characters they can introduce in the future. Now, 10 years later after the first avengers, I don't think anyone cares about the future, and multiverse just makes the excitement even worse.
