I actually didn't mind the new TMNT movies and enjoyed them, but they had the exact same kind of "studio approved" character design bullshittery going on, just within the audience's range of tolerance. With Sonic they finally pushed the audience past its limits which is why they had to go back and redo it. TMNT still did well at the box office, whereas Sonic was going to be dead on arrival if they didn't do something to fix it.

The turtles were always intended to be kind of weird and like something your parents would hate, even though the 80s toon made them cute looking. Sonic has to be the right balance between cute and cool or kids aren't going to like him, and the original movie design was not cute or cool, it was a terrifying glimpse into the deepest depths of the uncanny valley. They basically took one of those dentist office plush toys and gave it life.

I don't think there was going to be Knuckles or Tails. When Sega America was given more creative input over the movie, they added the echidnas to Sonic's origin story (it was originally going to be lizard men) and the Tails scene at the end.
