They have to go back to like season 4-5 because that is where it started to fundamentally diverge. Things like fAegon and the Dornish plot are there in the books for a reason, and because they omitted or replaced them, the plot and characters got all fucked. But if we only could fix season 8, there needed to be at least 10 episodes, the Long Night as an actual threat, and writers who don't use "She forgot" as a plot device.

Cersei can escape north with a good chunk of the Golden Company to keep the political intrigue alive. Episodes 4 and 5 are the struggle against the Night King, with Bran playing a key part, and episode 6 is the political fallout. If Dany still needs a tragic end she can die either against the WWs or Cersei instead of becoming queen.
