Rapunzel is the worst friend to have because she's not inherently malevolent. She's selfish and ignorant of other people's emotions. Traits all sociopaths possess. Varian and Cassandra chose to help her out of their own goodness, traits that Rapunzel exploited for her own benefit while completely unaware of how much it was costing them to care for her.

That's why they couldn't tell her how much of a jerk she is to her face, they felt guilty due to her upbringing so they kept helping her, all while piling up resentment every time she let them down.

Since they were guilt tripped into accepting she wasn't at fault, the anger built up until they exploded and drove them both to insanity. Meanwhile Rapunzel went on her merry way to pursue whatever picks her fancy.

To reach her destiny, she will gladly step on the corpses of her followers, using them to build a stairway to her dream. She will offer her friends and lover to unspeakable horrors on a whim, all while keeping that smile on her face.

Cassandra's betrayal came from her whining about not being trusted while simultaneously not trusting Rapunzel and then going into a magic door.

Varian was betrayed and outcasted.

Some of them do, but the vast majority of them want to ride Varian's underage dick. They self insert themselves as Cass. Varian/Cass seems to be much more popular than Rapunzel/Cass over there.

Chris has repeatedly made it a point to state that the show is "all about Rapunzel". He even said it when a fan asked him on tumblr his opinion on Cass and he said he loves the character but that the world revolves around Raps. I get the feeling he is subverting hard, so we might see a more obvious comeuppance for her when she deals with Cassandra's "final solution".

Unfortunately, the writers had to make Rapunzel arc out-of-character. A proper Rapunzel would'e never let Varian get thrown out of the castle and she would've helped him immediately after the storm.

You ignored her situation is overwhelming during the storm. At that moment, Raps' parents were in danger and she sent Eugene to rescue them at risk. When Varian was dragged away, Raps attempted to request the guards not to hurt him but she can't leave her position because the Kingdom's people need her. After the storm, Raps suffered a lot and she wanted to treasure the moments of reuniting her love and family. Also she got PTSD and she was even afraid of making decision. Maybe she could have helped Varian immediately to stop him turning villainous but she is human and she has emotional weakness in this point.
